Automation Impact: Does Reclaimed Time Mean Cash Savings?

Separate cycle speed, human effort and cash effects while accounting for exceptions and evidence before purchasing automation.

Automation shortened request preparation, yet monthly expenditure did not change. Did the project fail? Capacity may have been released, or different kinds of time may have been combined. Before purchasing implementation, agree whether its impact report establishes faster cycles, reduced human effort or a cash change supported by separate evidence.

Name each hour before adding it

Elapsed request time can contain approval waiting, machine execution and employee work. Reducing waiting improves service without establishing an equal number of recovered staff hours. An unattended automated run also does not equal human effort previously required throughout that duration.

Separate these measurements, their sources and unavailable evidence. Missing activity duration should not become zero work. Process Mining documentation explains that active-time calculation requires event duration; a zero resulting from its absence does not establish an absence of labor.

A fictional venue-preparation workflow

A team previously entered request data manually. An integration now transfers some data while leaving exceptions for review. Suppose follow-up finds reduced entry effort alongside exception checks and rule maintenance. This is neither a customer outcome nor a completed experiment; the case asks where released capacity went.

Even if net human effort falls, management might use that capacity for better customer follow-up rather than reduce a cash payment. Both can be useful but require different evidence. An estimated value of time is not money returned to an account without an appropriate demonstrated expenditure change.

Three boxes that separate impact

Include the sheet in the implementation request and ask what the supplier can collect and how. Do not require populated boxes when evidence is unavailable. Identify unknowns and a plan to improve evidence rather than replace them with speculative averages that appear precise in a proposal.

Box What belongs What it does not establish alone
Cycle speed Start, finish and waiting under a consistent definition Recovered human hours
Human effort Entry, review, exceptions and oversight An automatic cash reduction
Independent cash effect A documented relevant expense change for the period That automation caused the entire change

Add operation, review and maintenance costs, separating initial and recurring work. Avoid deducting oversight twice if recorded effort already includes it. Do not add concurrent staff hours to elapsed cycle time as one unit. Establish units before performing calculations.

Compare understandable periods

Request volume, complexity and case mix can change between periods. Record workload, sample type, period and parallel staffing or process changes so improvements are not wholly attributed to the new system. Where an appropriate comparison is possible, a specialist should define how competing explanations are addressed and what remains uncertain.

Microsoft's agent-value guidance recommends a baseline, comparisons where possible and combining usage telemetry with staff reports of time and its redeployment. This supports evidence design rather than guaranteeing results or recommending a particular product. Execution counts alone do not establish business value.

Ask how available capacity was used

When staff report less entry work, ask which task became possible and seek suitable supporting evidence. An initial observation may need further follow-up. Do not turn opinion into precise measurement or dismiss it entirely because the monthly invoice remained unchanged.

Finish the report by distinguishing direct measurements, estimates, unknowns and later reviews. This sheet values no salaries, recommends no workforce decisions and promises no financial return. Its purpose is an understandable measurement deliverable rather than an undefined “hours saved” slogan.

Begin with process understanding and exception planning, then discuss process automation with Nextwave using the three impact boxes and the evidence available for each.

Also name the internal reviewer and who corrects time classified as automated when human intervention was required. Recording that correction prevents the same error recurring in later monthly summaries.
